Driving Enterprise Agility Through a Seamless SAP S/4 HANA & VIM Upgrade
Background:
A global biopharmaceutical organization engaged Osprey Life Sciences to lead a critical upgrade of its SAP S/4 HANA and Vendor Invoice Management (VIM) environments. The engagement originated through the client’s IT Project Management Office (PMO), which required dedicated project management leadership following the departure of the initial project manager. Osprey was brought in to oversee the complex, cross-functional program that impacted multiple business areas including Finance, Supply Chain, Procurement, Manufacturing, and Quality.
Challenge:
The organization’s SAP S/4 HANA 2020 system was approaching end of mainstream maintenance and vendor support. To maintain SAP compliance, security standards, and GxP validation, an upgrade to S/4 HANA 2023 and VIM was required. The project’s goals extended beyond technical compliance – enhancing system performance, modernizing the user experience through Fiori UX, and positioning the enterprise for AI-driven capabilities such as SAP Joule and embedded analytics. However, several challenges complicated execution:
- Vendor Coordination: Internal silos within the vendor’s support organization created misaligned priorities and delayed responses.
- Cross-Functional Dependencies: The upgrade touched numerous business functions, requiring early identification and communication of dependencies.
- User Role Testing Issues: Default security configurations introduced late-stage testing issues, highlighting the importance of proactive validation.
- High Validation Complexity: GxP compliance demanded a risk-based validation strategy and precise coordination between over 90 IT and business testers.
Solution:
Osprey Life Sciences provided comprehensive project management leadership, coordinating all aspects of planning, validation, communication, and execution:
- Developed and managed a risk-based validation strategy involving 40 IT and 50 business testers.
- Facilitated alignment among technical teams, business process owners, and external vendors.
- Oversaw communication of upgrade schedules, maintenance windows, and downtime across the enterprise.
- Created standardized testing and communication frameworks reusable for future upgrades.
- Proactively managed dependencies and vendor escalations to maintain schedule integrity.
Through structured governance and continuous communication, Osprey ensured alignment between IT, PMO, and business stakeholders while minimizing operational disruptions.
Results:
The engagement produced measurable and lasting benefits:
- Successful Upgrade: The SAP S/4 HANA and VIM systems were upgraded seamlessly, maintaining vendor support and GxP compliance.
- Operational Continuity: Risk-based testing validated stability, ensuring uninterrupted business operations.
- Improved Performance: Enhanced processing speed and readiness for AI-driven features.
- Reusable Frameworks: Creation of a Business Process Master List (BPML) improved testing efficiency and process visibility for future initiatives.
- Stronger Coordination: Improved vendor engagement and cross-functional collaboration, setting a new standard for IT-led programs.
Client Feedback:
The client praised Osprey’s leadership, organization, and communication throughout the project:
“This is a big milestone! After an already packed time frame, this upgrade is important to our operations. Thank you for your dedication and for seeing this to completion.”
